How to Choose an AI Consulting Partner: 10 Questions to Ask
July 15, 2026 3 min read

The right AI consulting partner can accelerate results; the wrong one can waste months. Use these ten questions to evaluate AI consulting firms on experience, delivery approach, data security, governance and long-term value.
With so many firms now offering AI services, choosing a partner can be difficult. Use these ten questions to separate experienced practitioners from slide-deck strategists.
1. What have you put into production?
Ask for examples of AI solutions that are running in production today, not just pilots. Ask how long they have been running and what results they delivered.
2. How do you choose use cases?
A strong partner starts with business outcomes and data readiness, not a favorite technology. Look for a structured approach to discovering, sizing and prioritizing use cases.
3. How do you measure success?
Every engagement should define metrics upfront, such as cost savings, revenue lift, time saved, accuracy or customer satisfaction, and a plan to measure them.
4. How do you evaluate model quality?
For machine learning and generative AI, ask about test sets, automated evaluations, human review and how they detect regressions after launch.
5. How will you protect our data?
Ask where data will be stored and processed, who has access, whether it will be used to train any models and which security certifications or controls apply.
6. How do you handle governance and responsible AI?
Look for practical experience with bias testing, documentation, human oversight and alignment with frameworks such as the NIST AI Risk Management Framework.
7. What will it cost to run?
Many AI projects look affordable until they reach production. A good partner estimates ongoing inference, infrastructure and maintenance costs and knows how to optimize them.
8. Are you technology-neutral?
Your partner should recommend the right models, clouds and tools for your needs, not just the ones they resell.
9. How will you transfer knowledge?
You should not be dependent on the consultant forever. Ask about documentation, training, pairing with your team and support for hiring the people who will own the solution.
10. Who will actually do the work?
Meet the delivery team, not just the sales team. Ask about their experience with similar projects and how continuity is maintained.
Red flags
- Promises of guaranteed results before seeing your data
- No production references
- Vague answers about data security
- A one-size-fits-all platform for every problem
